We found $4M in his existing customers in 45 minutes
No new market. No new product. No new hires.

I sat with a friend who runs a $7M business and in 45 minutes we found $4M he didn’t know he had.
No new market. No new product. No new hires. Just his existing customers.
Here’s what we did. I asked him to list his top customers by revenue. Then his middle tier. Then his smallest accounts. Then I asked for two more lists: prospects he’d quoted in the last two years and lost, and customers who’d stopped buying.
Five segments. Took about fifteen minutes to build.
Then I asked one question for each segment.
For the top tier: “What else do you sell that they don’t buy from you yet?” He started listing services. Three of his biggest clients had no idea he offered two of his most profitable lines. They were buying those services from someone else. Not because they preferred the competitor. Because nobody had ever told them.
For the middle tier: “What would it take to move them up?” In most cases, one conversation. One proactive call asking what else they needed. That’s it.
For the smallest accounts: “Are any of these worth growing, or are they just filling your capacity?” He realised four of them were costing him money. Unprofitable work he’d never reviewed.
For the lost quotes: “Have you followed up since they said no?” He hadn’t. Not once. Some of those quotes were eighteen months old. The prospects’ situations had changed. Their budgets had reset. Nobody had called.
For the churned customers: “Do you know why they left?” He didn’t. Not for most of them. No exit conversation. No follow-up. They just stopped ordering and he assumed they’d found someone better.
Forty-five minutes. Five segments. $4M mapped on a single page.
His response: “We can easily do 70% of what you’ve just put on this page.”
That’s $2.8M. From customers who already know him, already trust him, already have a relationship with him. No cold outreach. No ad spend. No new logo acquisition.
One common thing I hear from founders is “we need more leads.” And I always ask the same thing. What are you already sitting with?
Every customer you have can buy more from you. Every customer. We just don’t ask. Silence is not satisfaction. It’s just silence. And the money sitting inside your existing base will go to a competitor who does ask, eventually.
The work isn’t complicated. It’s a segmentation exercise and a series of phone calls. But it requires someone to actually pick up the phone and have the conversation.
As goes your actions, so goes your revenue.
What percentage of your existing customers know about everything you sell?
Keep Selling,
Sid
